Have you ever noticed how two colleagues can hear the exact same announcement from a manager and walk away with completely different reactions? One is energised and ready to act, while the other is visibly anxious or even annoyed. This everyday puzzle is exactly what the S-O-R Model tries to solve. By placing the organism between a stimulus and a response, it reminds us that human behaviour at work is never a simple push-and-react equation.

What the S-O-R Model really means

The Stimulus-Organism-Response framework is a foundational idea in organisational behaviour that traces its roots to early twentieth-century psychology. It was Robert S. Woodworth who introduced and popularised the S-O-R expression in the 1929 second edition of his textbook Psychology to stress its difference from the strict Stimulus-Response approach of the behaviourists . His core insight was both simple and radical: the same stimulus can elicit a different response depending on the state of the organism, and the O mediates the relationship between stimulus and response .

Before Woodworth, the dominant S-R model (championed by thinkers like Pavlov and Watson) treated the human being almost like a vending machine. Put in a coin (stimulus), get a snack (response). But real workplaces rarely behave so neatly. Woodworth believed the mind was not a black box to be ignored but a dynamic space where interpretation, motivation, and emotion actively shape what comes out the other end. Later, Mehrabian and Russell’s 1974 work further developed the paradigm within environmental psychology, and it has since travelled from consumer behaviour into organisational behaviour and leadership studies .

The three building blocks

To make sense of the model, let’s break down its three components in an organisational context.

Stimulus (S): Any external cue or event that has the potential to influence behaviour. In offices, this could be a policy rollout, a performance review email, a change in reporting structure, seating layout, or even the tone of a Monday morning meeting.

Organism (O): The internal processing that happens inside the individual. This includes personality, memories, values, moods, motivation, fatigue, prior experiences, and physiological state. It is the filter through which every stimulus must pass.

Response (R): The resulting behaviour. Responses can be overt, such as speaking up in a meeting or submitting a resignation, or covert, such as a change in attitude, a dip in engagement, or a quiet decision to start job-hunting.

Why the organism changes everything

The leap from S-R to S-O-R might look like a small academic adjustment, but it fundamentally shifts how managers think about people. The earlier behaviourist view assumed that if you designed the right incentives, you could predict and control behaviour. The S-O-R view says: predictions only work if you understand the person processing the incentive.

Research on the paradigm highlights this clearly. In the S-O-R model, stimuli induce two opposing types of responses in the individual, approach or avoidance, and these behaviours arise from the person’s internal assessment of the environment . So whether a fresh KPI system energises a team or quietly breeds resentment depends less on the policy itself and more on who is receiving it.

Same stimulus, different responses

Consider a common Indian workplace situation: a company announces mandatory return-to-office five days a week after a hybrid experiment. The stimulus is identical for everyone. Yet the responses tend to scatter widely.

An employee who values face-to-face collaboration and lives close to the office may feel relieved. A new parent commuting from the outskirts of a metro city may experience sharp anxiety about childcare logistics. A high performer who moved to their hometown during hybrid work may start updating their CV. Three organisms, three interpretations, three responses, all to the same external trigger.

This variability is not organisational chaos. It is simply evidence that the organism is doing its job, actively interpreting rather than passively reacting.

What sits inside the organism

To apply the model thoughtfully, managers need a working sense of what the “O” contains. Broadly, it includes:

Cognitive factors

These are perceptions, schemas, beliefs, and mental models built up over a career. An employee who has lived through two previous mergers will read a new restructuring memo very differently from a fresh campus hire. Cognitive appraisal is where meaning is assigned to the stimulus.

Affective and emotional states

Mood on the day matters. Someone who just received a difficult medical report at home will process a curt email from their manager through a very different emotional lens than they would on a normal Tuesday. Affective states act as an invisible amplifier or dampener.

Motivational drives and values

Woodworth himself was deeply interested in motivation. He believed that behaviour was a function of both environmental stimuli and the makeup of the organism, and that a mechanism can take on the function of a drive . A person motivated primarily by mastery will respond to a challenging assignment differently from someone motivated by stability or recognition.

Physiological and experiential factors

Energy levels, sleep, health, and cumulative life experience all colour interpretation. A chronically overworked employee does not have the cognitive bandwidth to receive even good news generously.

The S-O-R Model in organisational practice

So what does this mean for a real manager trying to get a team to perform? It means that one-size-fits-all management is, at best, inefficient, and at worst, actively demotivating.

The S-O-R framework has travelled well beyond psychology labs. It is now used to study workplace phenomena ranging from employee engagement to leadership effectiveness. In leadership theory, the S-O-R framework explains how leaders influence follower behaviour and performance, where stimulus refers to external triggers, organism refers to internal mediators like personality or motivation, and response refers to outcomes like performance or satisfaction .

Communication needs to be multi-channel

If different organisms process information differently, then critical messages cannot rely on a single email. Some employees absorb written memos. Others need a town hall. Some only truly register a change when their direct manager walks them through it over coffee. Thoughtful organisations layer their communication deliberately, knowing that one channel reaches only a subset of their people.

Motivation must be personalised

A blanket incentive scheme often disappoints because it assumes everyone’s organism responds to the same reward. A junior employee saving for a house may be highly responsive to cash bonuses, while a mid-career employee may value flexibility or learning budgets far more. Industry research on personalised rewards consistently shows that tailored recognition drives stronger engagement than standardised schemes.

Feedback and appraisals need context

A manager delivering the exact same feedback to two engineers may see one of them accept it gracefully and the other withdraw emotionally. The difference is rarely the feedback. It is the organism. Skilled managers calibrate tone, timing, and framing based on what they know about each team member.

Change management becomes human

Major organisational changes, from digital transformation to mergers, fail more often from the organism side than the stimulus side. Frameworks like the ADKAR model implicitly acknowledge this by focusing on the individual’s awareness, desire, and ability rather than just the change itself. S-O-R gives the theoretical spine to such practices.

Limitations worth acknowledging

No model is perfect, and the S-O-R framework has its share of critics. The “organism” is a vast and somewhat fuzzy category. It can end up meaning almost anything internal, which makes the model rich but sometimes hard to operationalise. Measuring the organism component requires careful use of personality inventories, engagement surveys, and structured conversations, and even then the picture is incomplete.

Researchers have also extended the model in useful ways. Some now discuss the S-O-R-C theory, which adds consequences drawn from Skinner’s work to capture how rewards and punishments feed back into future behaviour . Others integrate it with frameworks like the Technology Acceptance Model when studying how employees adopt new digital tools.

For practising managers in a country as culturally diverse as ours, there is another important caveat. The organism is shaped by culture, family structure, social identity, and community expectations. A model developed largely in Western laboratories must be applied with sensitivity to local context. A feedback style that feels direct and helpful in one setting may feel confrontational in another.

Why this model still matters

In an age of rapid organisational change, hybrid work, multi-generational teams, and AI-driven workplaces, the S-O-R Model is arguably more relevant than ever. The stimuli are multiplying, from Slack pings to performance dashboards to algorithmic nudges. Without an understanding of the organism, leaders risk designing systems that look efficient on paper but generate quiet disengagement on the ground.

The deeper takeaway is almost philosophical. The S-O-R Model is a reminder that people are not inputs and outputs. They are active interpreters of their environment, bringing histories, hopes, and moods into every interaction. Good management is the discipline of seeing that interior world clearly, even when it is messy, and designing stimuli that resonate with the humans who will actually receive them.
