Understanding why employees behave the way they do at work is one of the most persistent puzzles in management. Why does one person thrive under a demanding manager while another crumbles? Why does a well-designed incentive scheme energise some teams and demoralise others? Simple cause-and-effect thinking rarely explains these differences. The S-O-B-C Model-Stimulus, Organism, Behaviour, Consequence-offers a richer, sequential framework that captures the full chain of workplace behaviour, from the trigger that sets it off to the outcome that shapes what happens next.

From S-R to S-O-B-C: A brief evolution
Early behavioural psychology relied on the straightforward Stimulus-Response (S-R) model, which assumed that a stimulus directly produced a response. This worked well for simple reflexes but fell short when explaining workplace behaviour, where the same memo from the CEO can produce enthusiasm in one employee and anxiety in another. The S-O-R model was introduced to address this gap by inserting the Organism-the person’s internal characteristics-between stimulus and response.
The S-O-B-C model goes one step further. Grounded in the social learning approach to organisational behaviour developed by Tim R. V. Davis and Fred Luthans, it treats behaviour (B) and consequences (C) as distinct elements in their own right. This matters because behaviour is not the endpoint of the sequence-it creates outcomes that feed back into the environment and influence what happens next. The result is a dynamic, interactive model that recognises humans as complex information processors rather than simple reactors to stimuli.
Kurt Lewin’s classic formulation that behaviour is a function of the person and the environment, B = f (P, E), forms the philosophical backbone of this model. S-O-B-C amplifies Lewin’s insight by systematically unpacking each variable and adding the crucial consequence dimension.
Breaking down the four components
Each letter in S-O-B-C represents a distinct variable, but the real power of the model lies in how these variables interact. Understanding each component on its own is the first step towards using the model in practice.
S – Stimulus
The stimulus is the environmental situation that activates behaviour. In a workplace, stimuli are rarely a single event-they are a continuous stream of cues that employees process every day. These include macro-level factors such as organisational policy, hierarchical structure, and decision-making processes, as well as micro-level factors like lighting, noise, job demands, supervisors’ behaviour, co-worker interactions, and the equipment people use.
A new performance appraisal system, a change in reporting lines, a shift to hybrid work, or even the physical redesign of an office can all serve as stimuli. Stimuli can also be internal, such as personal goals, stress, or ambition. The key insight is that stimuli are not neutral-they carry meaning that employees interpret through their own cognitive filters.
O – Organism
The organism refers to the individual employee and the cognitive mechanisms that mediate between the stimulus and the resulting behaviour. This is the component that explains why two people respond differently to the same trigger. The organism includes personality traits, perception, attitudes, values, motives, emotions, needs, and intentions. It also includes acquired elements such as skills, knowledge, and past experiences.
Think of the organism as a complex filter. When a stimulus arrives-say, a sudden announcement about a restructuring-it passes through this filter. An employee with high risk tolerance and a secure attachment to the organisation may see it as an opportunity. A colleague with low trust and a history of layoff survival may see it as a threat. Neither reaction is objectively “right”; both are products of the organism processing the same stimulus differently.
B – Behaviour
Behaviour is what the person actually does in response to the stimulus, filtered through the organism. Luthans and others distinguish between overt behaviours-actions that are directly observable and measurable, like pressing a button, attending a meeting, or submitting a report-and covert behaviours, which include internal mental activities such as decision-making, problem-solving, and emotional responses.
Traditional management often focuses almost exclusively on overt behaviour because it is easier to measure. Yet much of what determines performance-creative thinking, engagement, ethical judgement-lives in the covert layer. A manager who only rewards visible output may miss the silent disengagement brewing underneath.
C – Consequence
The consequence is the outcome that follows the behaviour. It can be positive (a bonus, recognition, promotion) or negative (reprimand, demotion, social exclusion). Consequences are environmental in nature and represent the changes that behaviour produces in the organisational context. Crucially, consequences do not just “end” the sequence-they influence whether the behaviour will be repeated, modified, or abandoned.
This is where the principle of reinforcement becomes important. Positive consequences reinforce the behaviour, making it more likely to recur. Negative consequences (punishment) tend to reduce the frequency of the behaviour. Consequences also act as new stimuli for future behaviour, creating a feedback loop that makes the model cyclical rather than linear.
Overt and covert: The dual nature of stimuli and behaviour
One of the distinctive contributions of the S-O-B-C model is its explicit recognition that both stimuli and behaviours have overt and covert dimensions. An overt stimulus might be a posted KPI target; a covert stimulus might be an employee’s inner anxiety about meeting that target. An overt behaviour might be attending a training session; the covert behaviour might be the private decision to update one’s CV afterwards.
Managers who only pay attention to the overt layer miss half the picture. The model pushes leaders to ask harder questions: What is the employee perceiving, feeling, and thinking that I cannot see? What internal responses is my new policy really generating? This dual awareness is what separates surface-level management from behavioural leadership grounded in social cognitive theory.
The model in action: A workplace example
Consider a mid-sized IT services firm that introduces a new project management software to replace an older, familiar tool. Applying the S-O-B-C lens:
The stimulus is the mandatory rollout of the new software, along with the training sessions, communication emails, and revised workflows that come with it. The organism-each individual employee-processes this stimulus through their own lens. A young developer who loves experimenting with new tools perceives it as exciting. A veteran project manager who has mastered the old system sees it as a disruption to their hard-earned expertise. An employee with low digital confidence feels anxious.
The behaviours that follow will vary accordingly. The young developer signs up for extra training and starts exploring advanced features. The veteran resists, continues using workarounds, and complains in team meetings. The anxious employee avoids the tool altogether and falls behind on tasks. The consequences are equally varied: the enthusiast earns recognition and becomes an internal champion; the veteran’s resistance leads to a difficult conversation with HR; the anxious employee’s declining performance triggers a performance improvement plan. Each of these consequences then becomes a new stimulus, shaping the next cycle of behaviour.
Without the S-O-B-C framework, management might simply label the resistant employees as “difficult” and the strugglers as “low performers”. With it, the organisation can design targeted interventions-additional coaching for the anxious, meaningful role enrichment for the veteran, visibility for the enthusiast-that address the organism-level differences rather than applying a one-size-fits-all response.
Why the S-O-B-C model matters for managers
The model is more than an academic exercise. It offers practical leverage points for anyone responsible for shaping workplace behaviour.
Designing better stimuli
Because stimuli are the starting point of the sequence, thoughtful design of the work environment-clear goals, well-communicated policies, fair reward structures, ergonomic workspaces-pays dividends throughout the chain. Poorly framed stimuli create confusion that even a talented workforce cannot overcome. Organisations investing in change management are effectively engineering the stimulus stage.
Understanding organism differences
Employees are not interchangeable parts. Personality assessments, regular one-on-one conversations, and attention to cultural and generational differences help managers understand how different people process the same stimulus. In Indian workplaces, where hierarchy, collectivist values, and family considerations often shape individual responses, organism-level awareness is especially important.
Shaping behaviour through contingent consequences
The B-C link embodies what Luthans calls an “if-then” relationship: if the person behaves in a certain way, then a particular consequence will follow. When these contingencies are clear, consistent, and aligned with organisational goals, behaviour becomes more predictable and manageable. This is the foundation of organisational behaviour modification (O.B. Mod.), which has shown a strong relationship with improved performance across manufacturing and service settings.
Leadership as a reciprocal relationship
In the S-O-B-C framing, leadership is not one-directional. The leader and the subordinate jointly discover the personal contingencies that regulate each other’s behaviour. Both parties become aware of how they influence one another through giving or withholding desired rewards. This reciprocity transforms supervision from command-and-control into a negotiated, interactive relationship.
Limitations of the model
No model is perfect, and the S-O-B-C framework has its critics. Luthans himself acknowledged that S-O-B-C provides a “bare bones sketch” of organisational behaviour rather than a full-blown explanation. It is more of a conceptual scaffolding than a predictive theory. Real workplaces involve group dynamics, cultural forces, political manoeuvring, and emergent phenomena that a linear-looking sequence can obscure.
The model also relies heavily on the quality of analysis at each stage. Misreading a stimulus, misjudging the organism, or misattributing consequences can lead to poor interventions. Used rigidly, it risks reducing complex human experience to a mechanical chain. Used flexibly-as a diagnostic lens rather than a formula-it becomes a powerful tool for thinking about why people do what they do at work.
Enriching the S-O-B-C framework
Scholars have suggested that the model can be strengthened by elaborating each element. On the stimulus side, analysts can map out organisational goals, technology, hierarchical status, climatic conditions, team composition, and customer characteristics. On the organism side, they can probe personality, perception, attitudes, emotions, and how these can be developed. On the behaviour side, they can classify actions as desirable, undesirable, avoidable, or unavoidable-and think carefully about how each can be controlled or encouraged. On the consequence side, they can distinguish between social-psychological, internal-external, and individual-organisational outcomes. This richer version of the model, while still a simplification, gets much closer to the texture of real workplace life.
