Have you ever wondered why employees suddenly perk up when they hear the ping of a bonus notification, or why a simple “well done” from a manager can trigger a week’s worth of productive energy? These behavioural patterns are not accidental. They are rooted in one of the oldest and most influential ideas in behavioural psychology: the Stimulus-Response (S-R) Model. Originally developed from Ivan Pavlov’s experiments with dogs, this model has quietly shaped how modern workplaces design rewards, training programmes, and performance systems.

What is the S-R model?
The S-R Model, short for Stimulus-Response Model, is a foundational concept in behavioural psychology that explains how organisms learn to connect a particular stimulus with a specific response. According to this framework, a particular stimulus triggers a particular response, and this relationship can be deliberately shaped through repeated pairing. The theory forms the backbone of what we today call Classical Conditioning.
The Russian physiologist Ivan Pavlov, while studying digestion in dogs, observed that they began to salivate even before food was presented, simply in the presence of the technician who usually fed them. This chance observation opened up an entirely new way of thinking about learning and behaviour, one that would eventually travel from the laboratory into boardrooms and HR departments.
The classic Pavlovian experiment
Pavlov’s experimental setup is now textbook material. He began with a natural, unlearned relationship: when a dog was presented with meat (unconditioned stimulus), the dog salivated (unconditioned response). This was a reflex, not learning. He then introduced a neutral stimulus, the ringing of a bell, just before presenting the meat. After repeated pairings, a learned linkage formed. The dog eventually salivated at the sound of the bell alone, even when no meat was offered. This learned connection is what behaviourists call the S-R bond.
The four elements of this model are worth remembering clearly. The Unconditioned Stimulus (UCS) is the meat, which naturally produces a response. The Unconditioned Response (UCR) is the salivation triggered by the meat. The Conditioned Stimulus (CS) is the bell, which was neutral until paired with the meat. Finally, the Conditioned Response (CR) is the salivation that eventually occurs at the sound of the bell alone.
Why this matters for organisational behaviour
Pavlov may have been working with dogs and digestion, but the principle translates surprisingly well to human workplaces. Employees, like all learners, continuously associate events in their environment with outcomes. A friendly email from a senior before every appraisal, the rhythmic ping of a productivity tracker, or even the coffee machine’s hum at 4 pm can all become stimuli linked to specific behavioural responses over time.
In fact, as one organisational behaviour text notes, classical conditioning has real applications in work settings, particularly in the area of training and development. A good example is a newly installed warning system in an aircraft cockpit. The pilot already knows to increase altitude when a trainer warns them. But after several training sessions where the warning light flashes just before the trainer’s instruction, the pilot eventually learns to respond to the light alone. A new S-R habit has been installed, and it could very well save lives.
From Pavlov’s dog to the modern employee
Every workplace is full of conditioned stimuli that shape behaviour, often without anyone noticing. Consider how a weekly team meeting at 10 am on Mondays, over time, becomes a cue for employees to prepare updates, come dressed slightly sharper, and mentally switch into review mode. The meeting invitation itself has become a conditioned stimulus. Similarly, performance dashboards that turn green or red have become stimuli that trigger specific emotional and behavioural reactions in modern organisations.
This is why managers, whether consciously or not, are constantly in the business of conditioning. The question is not whether conditioning happens, but whether it happens by design or by accident.
Applying the S-R model to motivate employees
The most practical application of the S-R Model in organisations lies in pairing desired behaviours with positive stimuli so that employees come to associate one with the other. Over time, the mere presence of the stimulus can prompt the desired response. This is the backbone of reward-based management.
Rewards as conditioned stimuli
Rewards, both tangible and intangible, are perhaps the most widely used conditioned stimuli in the workplace. Think about how the announcement of an upcoming appraisal cycle suddenly increases punctuality, attention to detail, and visible effort. The appraisal itself is not delivering any immediate reward, but the association between the appraisal cycle and eventual bonuses has been established over years.
A well-documented case from a Sears store in 2006 illustrates this beautifully. After traditional pep talks failed to increase credit card applications, managers offered a $2 bonus per application signed and an extra $25 bonus for the top performer each month. The number of applications rose sharply, and that location soon topped its state. The bonus served as a paired stimulus that conditioned employees to actively pursue the desired behaviour.
Types of stimuli managers can use
Stimuli in organisational settings do not always have to be monetary. In fact, research shows that the nature of a reward must fit with the interests and needs of the particular employee to be truly effective. A manager who recognises this can deploy a rich mix of stimuli.
These stimuli generally fall into several categories: monetary stimuli such as bonuses, raises, and incentive-linked pay; recognition stimuli such as awards, public praise in team meetings, or a feature in the company newsletter; developmental stimuli such as learning opportunities, mentoring access, or sponsorship for certifications; and environmental stimuli such as flexible working arrangements, better seating, or additional leave. When consistently paired with desired behaviours, each of these can shape powerful S-R bonds.
The role of timing and consistency
The S-R Model is not a magic switch. Its effectiveness depends heavily on how the pairing between stimulus and response is managed. Two factors stand out: timing and consistency.
Immediacy of reinforcement
One of the most underrated principles in applying conditioning at work is immediacy. The shorter the time between the desired behaviour and the reinforcement, the more likely the employee will correlate the two. If an employee delivers a brilliant presentation in March but the recognition arrives only in the annual appraisal in December, the bond between behaviour and reward weakens. The brain, quite simply, struggles to connect distant dots.
This is why many progressive organisations are moving towards real-time recognition platforms, spot bonuses, and instant appreciation notes. The goal is to tighten the loop between action and consequence.
Consistency and the risk of extinction
Pavlov himself showed that conditioned responses fade when the pairing stops. In workplaces, this phenomenon is called extinction. If a manager praises good work some weeks and ignores it other weeks, employees quickly lose the association between effort and recognition. Reinforcement that is delivered often and with consistency is less likely to extinguish, especially when new skills are still being developed.
Limitations and criticisms of the S-R model
Despite its elegance, the S-R Model is not without limitations, and an honest look at these is essential before applying it to real organisations.
Humans are not Pavlov’s dogs
The most obvious criticism is that humans possess thought, interpretation, and free will in ways that dogs do not. A stimulus does not automatically produce the same response in every person. An extension of the S-R framework, known as the S-O-R Model, introduces the “Organism” as a thinking, interpreting middle layer. This model acknowledges that the same employee may respond differently to the same stimulus depending on their mood, mental state, or past experiences. For instance, a child who enjoys video games generally plays when given one, but if the mother gets mad while he plays, he may later associate fear with playing and avoid the game when she is around. The same logic applies to adults at work.
Over-reliance on external rewards
Another well-known risk is the erosion of intrinsic motivation. When employees grow too dependent on external stimuli, their natural drive to do good work for its own sake can weaken. Research suggests that while rewards boost extrinsic motivation, intrinsic motivation proves more durable and more satisfying in the long run. A workplace that conditions employees only through rewards may find that the moment rewards pause, effort also pauses.
Only explains limited learning
Even psychologists within the behaviourist tradition have conceded that classical conditioning explains only a slice of human learning. As noted in classical organisational behaviour texts, more complex learning cannot be explained solely by classical conditioning, which is why operant conditioning, social learning theory, and cognitive models later emerged to fill the gaps. In practice, S-R thinking works best for simple, repeatable behaviours and less well for complex, judgement-heavy tasks.
Practical takeaways for managers
The S-R Model, despite its age, still offers several actionable principles for anyone managing people. First, identify the behaviours that genuinely matter to your organisation’s goals, and then deliberately design stimuli to pair with them. Second, keep reinforcement timely so that the connection between behaviour and reward is unmistakable. Third, remain consistent, because inconsistent pairing is worse than no pairing at all. Fourth, personalise the stimuli; what motivates one employee may bore another. And finally, avoid over-relying on external rewards by also nurturing purpose, autonomy, and mastery, which fuel intrinsic motivation.
When applied thoughtfully, the S-R Model becomes less about “training” employees and more about building an environment where desired behaviours feel natural, expected, and consistently reinforced.
