Every training program, classroom lecture, or on-the-job coaching session runs on one silent engine: the process of learning. But learning is not a single event where information magically sticks. It is a series of connected steps where the learner receives information, processes it, practises it, receives feedback, and eventually stores it for future use. When any one of these steps breaks down, the whole process suffers. This is exactly why Human Resource managers, trainers, and educators study the elements of learning so carefully, because understanding these elements is what separates a forgettable workshop from one that actually changes behaviour on the job.
In this post, we will unpack three of the most crucial elements that shape effective knowledge acquisition: feedback, the whole versus part approach to learning, and the role of memory. Together, these form the backbone of how people absorb, retain, and apply what they learn.

Why the learning process needs structure
Learning in an organisational context is not just about dumping information on an employee and hoping they remember it. It is a deliberate process of interaction between the learner, the material, and the environment that results in a relatively permanent change in behaviour. For this change to stick, certain building blocks must be present. Without feedback, learners repeat mistakes. Without a clear approach to complex material, they get overwhelmed. And without engaging memory properly, even the best-designed training fades within days.
Research on employee training confirms this. Studies cited by leading learning platforms suggest that learners retain only about 5 percent of what they hear in lectures and around 10 percent of what they read, which makes the design of the learning process absolutely central to retention and performance. The elements discussed below are the levers trainers pull to push that retention rate much higher.
Feedback: the compass of learning
Feedback is information given to a learner about how they are performing relative to a desired standard. It can be as simple as a trainer saying “your grip on the tool is wrong, hold it like this”, or as sophisticated as a dashboard showing a sales executive how their pitch conversion compares with the team average. Whatever the form, feedback tells the learner two things: where they stand right now, and what they need to adjust.
Why feedback matters so much
Without feedback, a learner is essentially practising in the dark. They may be repeating the same mistake hundreds of times, reinforcing a bad habit rather than correcting it. Feedback breaks this cycle by giving the learner the information they need to monitor their progress against goals and revise their approach when performance falls short. This act of revising in response to feedback is a core part of self-regulated learning, the internal process through which learners take charge of their own development.
Feedback also has a motivational dimension. Neuroscience research shows that feedback during learning influences not just immediate performance but also longer-lasting memory processes, including how well learners remember the material a day later. In other words, timely feedback does not just correct errors in the moment, it also strengthens the memory trace of what is being learned.
Types of feedback in the workplace
In HR and training contexts, feedback typically takes several forms. Immediate feedback is delivered during or right after a task, such as a supervisor correcting a new employee’s data-entry technique on the spot. Delayed feedback comes later, often through performance appraisals or review meetings. Intrinsic feedback arises from the task itself, like a software developer seeing their code compile correctly. Extrinsic feedback comes from an external source such as a mentor, trainer, or performance management system.
For feedback to actually drive learning, it needs to be specific (not vague praise like “good job”), timely (close to the event), and actionable (the learner must know what to do differently). Research also shows that when external feedback is removed too quickly, recognition and recall can drop noticeably, unless the learner has already shifted into a self-regulated learning mode where they monitor their own progress. This is a practical insight for trainers: pull back the scaffolding of feedback only when learners are ready to self-assess.
Whole learning versus part learning
Once we know that feedback is essential, the next question is how to actually present the material. Should a trainee be taught a complex task all at once, or should it be broken into smaller chunks and taught piece by piece? This is the classic debate between whole learning and part learning.
What is whole learning?
In whole learning, the material is presented as a complete unit. A new employee might watch the entire workflow from customer enquiry to final billing in one go, then practise the whole sequence. This approach works well when the material is short, when its parts are closely interlinked, and when the learner already has enough background knowledge to make sense of the whole. Whole learning preserves the context and the natural flow of the activity, which helps learners understand why each step matters.
What is part learning?
In part learning, the material is broken down into smaller, manageable segments. Each part is taught and practised separately before being combined with others. Think of a bank trainee first learning to verify KYC documents, then learning to open an account in the core banking system, and only later handling the full customer onboarding journey end to end. Part learning is particularly helpful when the task is long, complex, or has distinct sub-skills that need individual attention.
The whole-part-whole approach
A widely used compromise in adult training is the whole-part-whole model. Here, learners are first given an overview of the complete task or concept, which serves as a mental scaffolding that places building-block concepts within the larger framework of the topic and motivates learners by providing context. Then instruction zooms in on the individual parts, allowing detailed practice and feedback. Finally, the parts are reassembled into the whole, so the learner can see how everything fits together in real application.
This approach respects how adults actually learn. They need context to care, detail to master, and synthesis to apply.
Which approach should you choose?
The choice between whole and part learning depends on three practical factors:
Complexity of the material: Highly complex tasks with many moving pieces usually benefit from a part approach, at least initially. Simple tasks can be taught as a whole.
Interdependence of the parts: If the sub-skills are tightly connected and only make sense together, whole learning preserves that logic. If they are relatively independent, part learning works well.
Learner’s prior knowledge: Experienced learners can often absorb the whole at once. Novices typically need the material chunked into parts. This is why industry experts recommend breaking long sessions into smaller, more digestible components, especially for learners who struggle to sit through extended lectures.
The role of memory in learning
Feedback and method matter, but none of it sticks without memory. Memory is the cognitive system that encodes, stores, and retrieves information. For learning to be meaningful, information must travel from momentary awareness to durable storage, and then be retrievable when needed on the job.
The most widely taught framework for understanding this journey is the Atkinson-Shiffrin multi-store model, proposed in 1968. The model breaks memory into three connected stores, and understanding each one helps trainers design learning that actually sticks.
Sensory memory: the first gate
Sensory memory is the very first stage where information from the senses enters the cognitive system. According to the model, sensory registers hold information for milliseconds to seconds, and information is only transferred forward when attention is given to it, otherwise it decays rapidly and is forgotten. In practical terms, this means that the first few seconds of any training session are critical. If the learner is distracted, checking their phone, or mentally elsewhere, the material never even enters the memory system.
Sensory memory comes in two well-studied forms: iconic memory for visual information and echoic memory for auditory information. This is why multimedia training, which engages more than one sense at a time, often outperforms lectures that rely on a single channel.
Short-term memory: the workspace
Once attention is given to sensory input, the information moves into short-term memory (STM). This is the mental workspace where the learner actively thinks about, manipulates, and makes sense of new material. Its capacity is famously limited: research summarised in cognitive psychology suggests STM can hold around seven plus or minus two items for roughly 15 to 30 seconds unless the information is actively rehearsed.
This limitation has huge implications for training design. If a trainer dumps 20 new compliance rules on a new recruit in one session, most of those rules will never even reach long-term storage. Good training respects this limit by chunking content, pausing for reflection, and spacing repetition over time.
Long-term memory: the vault
Information that is rehearsed, made meaningful, or deeply processed transfers from short-term to long-term memory (LTM). Long-term memory has effectively unlimited capacity and can store information for years, sometimes a lifetime. This is where learned skills, procedures, policies, and professional knowledge live. However, simply repeating information is not enough for deep retention. The levels of processing approach shows that the depth and meaningfulness of processing, such as associating new information with existing knowledge and creating meaningful connections, leads to more durable and retrievable memories than simple repetition.
For HR practitioners, this translates into clear guidance: design training that asks learners to apply new information, connect it with what they already know, and use it in realistic scenarios. A case study, a role-play, or a simulation drives information deeper into long-term memory than a slide deck ever will.
Why this matters for training design
The journey from sensory input to long-term memory is fragile. At every stage, information can be lost. Trainers who understand this build programs that protect the chain: they grab attention to activate sensory memory, chunk content to respect short-term memory limits, and use meaningful practice and feedback to lock material into long-term memory. Ongoing reinforcement after the session, such as microlearning nudges and on-the-job coaching, further helps information survive the natural curve of forgetting.
Bringing the elements together
Feedback, the whole-versus-part decision, and memory are not three separate topics. They work together. A well-designed training program starts by breaking complex content into appropriately sized parts (respecting both complexity and short-term memory limits), delivers each part with timely and specific feedback (so learners correct errors and stay motivated), and then reassembles the parts into the whole while using meaningful practice to push material into long-term memory. Layered on top is continuous reinforcement so the learning does not fade.
For HR and L&D professionals, mastering these elements is not a theoretical exercise. It is the difference between a workforce that genuinely improves and one that sits through training year after year without real change.
